[CASE STUDY] AI Cuts Admin Workload by 50% for an Italian Language Institute

Over 5,000 active students, each learning at a different pace, meant constant calls and repetitive questions a small team simply couldn’t keep up with.

The Problem

Our client, one of the largest Italian-language institutes in the region, had more than 5,000 active students. The internal team was stuck handling daily call volumes, scheduling, and coordination of placement tests by hand. Worse, every student learns at a different pace, and a one-size-fits-all course doesn’t work equally well for everyone. The institute needed a more personal, adaptive way to teach Italian, while freeing staff from constant admin work.

What We Built

We built a voice AI system that serves two roles: an adaptive learning partner for students and an automated front desk for admin work.

The learning side is the real heart of this project. Instead of fixed coursework, the system adapts in real time based on each student’s performance. Two students can start the same day and end up on completely different tracks within sessions, one moving quickly past material they’ve mastered, the other getting more time on concepts they’re struggling with. The AI listens, evaluates each answer, and continuously adjusts what comes next, so every student is always working at the edge of what they’re ready for.

To make this possible, we pulled in everything the institute had built over the years: roughly 4,000 to 5,000 pages of coursework and tutorials, plus a community forum the founder had run for a decade, full of real student questions and answers. All of it went into a vector database, giving the AI a real foundation in the institute’s own material rather than generic textbook Italian. Since much of this content moved between English and Italian, we built translation throughout the pipeline so the AI could draw on either language without losing accuracy.

On the admin side, the same voice AI handles inbound calls, books practice sessions, sends reminders, and answers placement test questions, connected directly to the institute’s own systems.

The Result

  • Administrative workload dropped by nearly 50%
  • Student practice time increased significantly, with the AI available any time
  • Each student progressed on their own adaptive track, instead of one fixed pace for everyone
  • The institute supported more than 5,000 students without growing staff
  • Student satisfaction rose, since learning felt personal and answers were instant

The Honest Bit

Translation between English and Italian was real work, but it wasn’t the hardest part. The genuinely difficult problem was building adaptive learning that actually worked, a system where every student could be on a different path at the same time, based purely on how they were doing.

With a normal course, everyone moves at the same speed regardless of whether the material is too easy or too hard. We wanted better: two students starting the same day could end up in completely different places within days. Getting the system to make that call correctly, in real time, based on live spoken answers, took real iteration.

The underlying content had to support that flexibility too. We were working with 4,000 to 5,000 pages of coursework and a decade of forum data, all organized so the AI could pull the next piece of material based on where a specific student actually was, not just the next page in sequence. Combined with constant translation, this took genuine engineering work. By the end, students were learning at their own pace for the first time, not the average pace of the room, and the client was genuinely thrilled.
